Most service business CEOs try to skip straight to delegation and then wonder why tasks bounce back half-done or go missing altogether. The truth? Delegation without documentation isn’t leadership. It’s avoidance.

If you don’t take time to teach tasks correctly the first time, you’ll end up doing it again… and again. Real delegation follows a formula:

Document → Train → Delegate → Review and it starts with you.

Here’s what that looks like in practice:

✅Pick one recurring task your team does often. Record a Loom video showing exactly how you would do the task, with a voiceover.

✅Write out 3–5 clear steps: tools used, where to find info, what “done right” looks like. Keep it simple, just enough to guide someone else.

✅Store it in your SOP folder (Google Drive, Notion or ClickUp), and label it so it’s easy to find later.

✅That’s when you hand it off. Assign the task to a specific owner. Set a follow-up checkpoint. And track the outcome, not just the activity.

Delegation isn’t about dumping tasks, it’s about building systems people can run without you. Do it right, and your business keeps moving even when you're out of the picture.

ENTRY 05: WITHOUT ME, NOTHING MOVED. THAT WAS THE PROBLEM.

It was after a 12-hour day.

I was sitting at my desk, drained, eyes burning from staring at too many tabs and too many texts. I glanced at my phone and saw 27 unread messages.

Not from clients.

From my team.

Every single message; some in Slack, some in email, a few texts,

all were a different version of the same thing:

“How do you want to handle this?”

“Is this okay to send?”

“Do you want to approve this first?”

And I remember thinking, with a strange mix of frustration and guilt:

“Why is everyone still waiting on me?”

I looked around the office.

We had admins. Techs. Project leads.

People I cared about. People I trusted.

We had roles defined. Calendars synced. Meetings scheduled.

On paper, we looked like a team.

But in reality?

I was still the final filter for every task, every call, every move.

And that’s when it hit me with sharp clarity:

“If I didn’t show up tomorrow… nothing would move.”

And I made a decision.

I changed the way I led.

I documented workflows.

I built SOPs.

I stopped trying to be always-on and instead built systems that could be.

I redefined roles, created true accountability, and made sure clarity wasn’t optional, it was baked in.

I didn’t just give direction.

I gave ownership.

And slowly, things started to shift.

Questions got answered — without me.

Tasks moved forward — without a ping.

Confidence showed up — in them, and in me.

And for the first time, I saw it clearly:

Entry 04: I Thought My Systems Were Fine, Until They Cost Me $8,000.00

It was supposed to be a great quarter.

We had landed a major client, the kind that makes your team high-five. Everything looked like it was moving in the right direction. The work was done. The delivery was flawless. The client was thrilled.

But a few weeks passed… then a month.

And something felt off.

I checked our receivables. That client payment? Nowhere to be found.

I called the team, assuming maybe it had been delayed or flagged. But after a long pause, I heard the words I’ll never forget:

“WE NEVER SENT THE INVOICE.”

I sat there in silence. My heart dropped.

We had just lost over $8,000.00, not because the client refused to pay, not because of a dispute, but because our system “missed it.”

Actually, no… WE MISSED IT.

Because there wasn’t really a system to begin with.
