A study out this month found that 91 percent of HR and culture leaders say the biggest thing damaging their organization isn't strategy or a missing town hall. It's the gap between what leadership says and what leadership does.

We see this constantly in our work. A leader says their door is open, then visibly tenses at the first honest pushback they get. They talk about trust, then quietly rewrite someone's work without asking why they did it that way.

This isn't a communication problem. It's a practice problem. Leadership isn't something you announce once and get credit for. It's something people watch you live out, in the small choices nobody is grading you on.

Most leaders already believe their words and actions line up. Their team is usually a better judge of that than they are, if anyone ever asked.

Gallup's newest numbers stopped us this week. Manager engagement just had its steepest year-over-year drop on record, and overall engagement is sitting at its lowest point since 2020.

We keep asking managers to hold steady for everyone else. Is anybody checking whether they have anything left to hold with.

Here's what we keep coming back to in our work with leaders: ask for what you need before you run out of what you have to give. That's not weakness. That's the job, done properly.

And it cuts both ways. Most leaders have never been told, clearly and specifically, what their own team needs from them to do their best work. We guess. We assume. We default to whatever leadership style we grew up watching.

New research out this week: 6 in 10 workers say they currently have a toxic boss.

Here's the part that matters most. Workers aren't blaming bad people. 71% blame economic pressure. Nearly half said their company invested more in AI than in developing their managers.

In other words: most "toxic bosses" are under-supported leaders, not bad ones.

The impact is significant. Nearly half of workers said a difficult boss led to burnout or a decline in their mental health. Over half have gone to therapy over it. A third lost money through missed bonuses or stalled promotions. Two-thirds have left a job because of it.

And yet, when asked what would actually fix it, workers didn't ask for more pay or more headcount. They asked for leadership training.

This is exactly the gap the Leading Teams Academy exists to close.

Something Robert Maze said has stayed with us:
